Build Your Marketing Team or Buy It In?

Your business has grown, and marketing has outgrown whatever arrangement got you here. Two instincts kick in: hire a team, or outsource the function. Build or buy. It’s a genuine fork, and the right answer depends on more than cost.

When building makes sense

Hiring an in-house team is the right call when marketing is central enough to your business that you need it fully embedded, every day, permanently, and when you have the volume of work to keep a team properly occupied. If marketing is a core engine of growth rather than a support function, and you can attract, manage and retain good people, building gives you control and deep institutional knowledge that’s hard to replicate.

When buying makes sense

An outsourced marketing department is the right call when you need the capability of a full function without the commitment, cost and management overhead of building one. It suits businesses that need senior thinking and delivery now, not in six months of recruitment; that don’t have enough work to justify a full permanent team; or that want to stay flexible while the business is still finding its shape. You get the whole function, leadership and delivery, without becoming a marketing employer.

The hidden costs of building

The salary is the visible number, and it’s the smallest part. Building a team also costs you recruitment time and risk, management attention, the productivity dip while people ramp up, and the very real possibility of hiring wrong and starting again. A team of one or two also carries key-person risk: when your marketing manager leaves, your marketing capability walks out with them. These costs are easy to underestimate precisely because they don’t appear on the offer letter.

The honest limitation of buying

Outsourcing isn’t free of trade-offs. An external function, however good, isn’t sitting in your building absorbing corridor conversations. The good ones close that gap by getting genuinely close to your business, but you should choose a partner who behaves like part of the team, not a supplier processing a brief. If they feel like an agency at arm’s length, you’ve bought the wrong thing.

It’s rarely either/or forever

The decision isn’t permanent. Plenty of businesses buy the function while they grow, then build in-house once the volume and the case are clear, sometimes keeping the outsourced partner on for leadership while an internal team handles delivery. The right question isn’t “build or buy for all time?” It’s “which is right for where the business is now?” If buying is the answer for now, an outsourced marketing department gives you the whole function without the permanent commitment.
